
Developing a successful strategy for operating in the Auckland area, specifically focusing on the Eastern suburbs initially and expanding into the Western, Southern, and Northern suburbs later, requires careful planning and execution. As per four main areas on the below map, we will perform following strategy to achieve our goals:

1- Initial Focus on Eastern Suburbs:
We begin by establishing a strong presence in the Eastern suburbs of Auckland. This will be our pilot phase. We identify the specific suburbs and communities within the area that are most receptive to our programmes and services. We hire suitable venues within this region that can accommodate our participants comfortably. We launch our programmes in this region, concentrating our marketing and outreach efforts to attract participants from the Eastern regions.
1.1 Timeline: Eastern Suburbs Phase:
We commence the Eastern suburbs phase in April 2025 with a targeted completion within approximately 6 months.
2- Assess and Adjust:
After the initial phase, we assess and adjust our approach, then monitor the success and reception of our programmes in the Eastern suburbs. We may collect feedback from participants and stakeholders to refine our offerings and address any concerns or issues. The insights gained will be used to optimize our programmes and marketing strategies.
3- Expand to Western Suburbs:
Once we have a successful presence in the Eastern areas and have generated sufficient funds, we consider expanding to the Western suburbs. We conduct market research to identify key target areas within the Western region and hire appropriate venues. We promote our programmes in the region, leveraging the lessons learned from the initial phase.
3.1 Timeline: Expansion into Western regions:
UCF is set to embark on the expansion into the Western regions in October 2025, with a goal to conclude this phase within approximately 6 months, concurrently running alongside the Eastern suburbs phase.
4- Extend to Southern and Northern Regions:
Continuing our expansion, we assess our financial position and participant demand as we move into the Western areas. If funds and demand allow, we plan our expansion into the Southern and Northern suburbs. We customize our programmes and outreach strategies for each of these regions to cater to their unique characteristics and preferences.
4.1 Timeline: Expansion into Southern and Northern Areas:
Pending available resources and demand, we contemplate expansion into the Southern and Northern areas in April 2026 and October 2026, respectively. Our objective is to complete each phase within approximately 6 months, wherever feasible.
5- Marketing and Outreach:
In terms of marketing and outreach, we develop a comprehensive strategy that includes online and offline channels such as social media, local community events, and partnerships with local organizations. We tailor our marketing messages to each region’s demographics and interests and use participant referrals and word-of-mouth promotion to grow our participant base.
6- Scalability and Sustainability:
As we expand, we consider scalability and sustainability. We diversify our revenue streams through grants, sponsorship, and partnerships to ensure the long-term viability of our programmes.
By following this comprehensive strategy, we can gradually and successfully expand our operations across Auckland, starting with the Eastern suburbs and moving into the Western, Southern, and Northern areas while ensuring the sustainability and effectiveness of our programmes. Our overarching ambition is to successfully attain our objectives across all four regions by the end of March 2027.
Note: The timeline for each phase may be subject to adjustments based on factors such as funding availability, participant engagement, and logistical considerations. Simultaneous execution of phases may be feasible if necessary resources and participants are readily accessible, enabling us to meet our 2027 objectives.
